Your AI Is Only as Good as What You Teach It
The question used to be: should we use AI in our demo prep workflow?
That conversation is over. Every competitive SE team has access to similar tools. The question that actually separates high-performing teams from everyone else is more pointed: how have you trained your AI and are you building toward a system that gets smarter over time?
There's a real difference between using AI as a productivity shortcut and working with it as a genuine partner. A shortcut does what you ask. A partner understands your context, your methodology, your buyers, and your standards well enough to co-create work that reflects all of them. Most teams are getting the shortcut. The ones pulling ahead are building the partnership and the ones pulling furthest ahead are building toward something beyond that.
In a world where everyone has AI tools, the competitive advantage is what you taught yours and how deliberately you built the system around it.
Training Your AI Isn't What You Think
A lot of teams think training AI means loading in some context and prompting. So they throw everything they have at the model and wonder why the output is inconsistent.
Here's the truth: more information doesn't make AI better. In fact, over-loading your AI with unstructured context can make it worse — no better than a keyword search, pulling the closest match rather than the most useful answer. What improves performance is the right information, in the right structure, in the right context.
Training your AI for organizational use means building structured inputs across four areas:
- Methodology encoding. Your AI needs to know Tell-Show-Tell before it drafts a single Opening Tell. That means explicitly teaching it the three-part structure: what a strong Opening Tell contains, what a sharp KOI (Key Operational Impact) looks like at three words or fewer, how a Closing Tell summarizes what was shown and lands the impact. Trained on the framework, your AI produces framework-aligned drafts. Without it, you get generic output dressed up in your industry's language.
- Product value language. Your AI needs to know how your product creates value in the language your buyers actually use, across all three levels of the Value Pyramid; operational impacts for hands-on-keyboard users, departmental impacts for managers and directors, and strategic impacts for executives. This is not the language in your data sheet. It's the language you've developed through hundreds of real discovery calls.
- Persona context. Your AI needs to know who it's writing for. Buyer archetypes with titles, pain points, the metrics they track, the objections they raise. When AI knows the audience, the output is targeted. When it doesn't, everything sounds like it was written for nobody in particular.
- Workflows and work streams. This is the piece most teams skip entirely. Your AI needs to understand how it sits inside your actual processes; what the inputs are, what the outputs are, what happens before it and after it. A well-trained AI doesn't just know the framework. It knows where it lives in your workflow and what good output enables downstream.
None of this is super technical. But it is very context-rich. And that's not a small distinction. The discipline required to build it right is exactly what separates teams who get consistent results from teams who get occasional ones.
AI Adoption Has Three Phases.
Here's Where Most Teams Stall.
Right now, most SEs are using AI the same way they used Google — one-off queries, individual prompts, no shared infrastructure. The teams pulling ahead aren't using better tools. They're operating in a different phase entirely.
Phase one: individual contributors using individual assistants. One SE with a well-prompted assistant. One AE using AI to prep for calls. Useful. Inconsistent. Dependent on who built the prompts.
Phase two: teams using agents and shared systems purposefully. A shared methodology library. Purpose built agents. Organizational context that every SE draws from, not just the ones who happen to be good at prompting. This is where the leverage gets real.
Phase three: autonomous systems executing workflows end-to-end with minimal human involvement. Not because humans aren't valuable, but because the thoughtful engineering has made AI reliable enough to trust in more areas.
The bridge between phases two and three is evals. Not reviewing outputs. Measuring them against a defined standard and using what you find to make the system smarter.
It's Not Just Human in the Loop Anymore
It's Human in Partnership, Building Toward Autonomy
The "human in the loop" framing served a purpose: it reminded us that AI outputs need human review. But it fundamentally positions AI as the primary actor and the human as a check. That model is already outdated.In a genuine AI partnership, neither side is simply reviewing the other. They're co-creating, with each contributing what they do best.
The sales engineer brings:
- Buyer trust: gained through active listening and a genuine understanding of their needs
- Judgment: when to deviate from the framework, when to adjust your Value Pyramid altitude, when to simplify
- Authentic human presence: the instinct to read the room and adapt in real time
- Domain expertise: the nuanced product knowledge that only experience provides
- Accountability: the SE who presents owns the demo, regardless of how it was prepared
The AI partner brings:
- Speed: research synthesis, script drafts, and KOI variants in minutes
- Scale: consistent, framework-aligned outputs across every deal, every SE, every region
- Variation: multiple Opening Tell options, multiple persona framings, multiple impact chains built up the Value Pyramid
- Synthesis: pattern recognition across market data, buyer language, and competitive context
But here's what most teams building this partnership miss: the human's most important job isn't reviewing outputs. It's evaluating them.
There's a difference. Reviewing is subjective a gut check, a quick read, a "this feels right."
Evaluating means running outputs against a defined rubric: Are the KOIs three words or fewer? Does the Opening Tell follow the correct Title-Situation-Steps structure? Does the Value Close land at the right pyramid level for the audience in the room? Is the context accurate? Is the framing consistent with what this buyer actually told you?
That's an eval and it's the mechanism that makes the partnership improvable.
Stop treating AI as a time-saving device. Start treating it as a collaborator that needs to be onboarded, trained, directed and evaluated.
When your AI consistently misses on a certain output type, that's signal. Your prompts need sharpening, your methodology library needs stronger examples, or your anti-patterns guide needs a new entry. You take that feedback, organize it, and feed it back into the system, updating knowledge bases, refining system prompts, adjusting context. Teams that skip this step plateau. Teams that build it in compound.
And here's the honest truth about where this is going: the goal isn't permanent partnership. The goal is to give AI more autonomy in the areas where you've proven it can be trusted. If AI could write, review, and publish every piece of your demo prep without a human in the loop, it would give your team significantly more capacity for the work that actually requires human judgment. That's the promise. Evals are what unlock it.
Think about that in terms of the Value Pyramid. A team with significant human in the loop reviewing everything manually, correcting outputs one at a time is, at best, improving at the operational level. Faster prep. Fewer errors. Less friction. Useful, but not transformational.
A team that has built reliable evals and is genuinely moving AI toward autonomy can start to impact performance at the departmental and strategic level. More consistency across every SE. More deals that reflect what buyers actually care about. Forecasts that get more accurate over time. That's the real promise of AI in sales and it doesn't come from better prompts. It comes from better systems.
From Individual Use to Team Intelligence
The Organizational AI Playbook
The biggest missed opportunity in AI adoption for sales teams isn't individual SEs failing to use it. It's organizations failing to build shared AI infrastructure that makes every SE better, not just the ones who happen to be good at prompting.An organizational AI playbook is the foundation that makes that possible:
1. The Methodology Library. Document your core frameworks like tell-show-tell and the value pyramid, with explicit definitions, quality criteria, and examples of both strong and weak outputs. When every SE prompts from the same library, you get consistent quality at scale.
2. The Product Value Dictionary. For every major capability you demonstrate, document the Operational KOIs, Departmental impacts, and Strategic framings in the language your best discovery has surfaced. This prevents AI from inventing vague claims that sound right but don't reflect how your buyers actually talk.
3. Persona Profiles. Buyer archetypes with titles, pain points, the metrics they reference, the objections they raise. When your AI knows who it's writing for, Opening Tells and Value Closes become precision instruments instead of templates.
4. The Standards and Anti-Patterns Guide. What "good" looks like on your team and what it doesn't. The demo crimes. The weak KOI examples. The generic opener. When your AI knows the anti-patterns, it stops producing them.
5. Deal Context Templates. Structured intake forms that every SE completes before an AI prep session: discovery summary, attendee map, stated KDIs, deal stage. This ensures every AI-assisted demo starts from what this specific buyer actually told you, not from generic assumptions.
6. Evals. A rubric that measures outputs against your defined standards. Accuracy, context, framework alignment, pyramid level appropriateness. Evals organized across multiple deals and inputs create a feedback loop and that feedback loop, fed back into your AI system, is how you move from phase two to phase three.
Build Toward Autonomy
The AI tools are available to everyone. The question is whether yours has been trained on the right frameworks, structured with the right context, and embedded in a system that gets smarter every time someone uses it.
Is good enough, good enough? For most teams right now, it has to be. But the organizations that will own this space in three years aren't settling for good enough. They're building the evals, closing the feedback loops, and systematically giving AI more autonomy in the areas where they've proven it works.
